Get real judgment on where AI fits.
Veil Consulting is Adam Valine's boutique AI advisory for owners, boards, and senior operators. Practitioner counsel from someone who has actually shipped production LLM and agent systems. No vendor pitches. No decks that pad the middle. No engagement he can't defend six months from now.
A small book of very specific work.
We work only on engagements where the decision matters and the deliverable will survive the next executive turnover. Six practice areas. Everything else, we refer.
AI Strategy & Roadmap
Where AI actually fits in the business, where it doesn't, and what to do about it this year. A single memo, not a hundred-slide deck.
02Vendor & Tooling Diligence
Independent review of vendor pitches, PoC scope, build-versus-buy, and the procurement decisions that quietly compound.
03Agent & LLM Systems Design
Architecture, evals, guardrails, tool-use design, observability. The unglamorous work that decides whether the system holds under load.
04Data & Infrastructure Readiness
Whether your data is actually ready for AI, what needs fixing first, and what “data platform” actually means for your case.
05AI Governance & Risk
Policies, model governance, procurement diligence, committee structure, and the regulatory posture your general counsel will ask for.
06AI Transformation & Change
Org-level rollout, workforce transition, adoption metrics, and the change-management work that decides whether the tool actually gets used.
The memo, not the deck.
Most AI strategy work produces a beautiful hundred-slide deck and no decisions. We work the other way — decisions first, then the two pages of evidence behind each one. A written thesis. A ranked initiative map. An anti-list of what not to do this year, which is usually the more useful half.
The output is a document a CEO can read in a Sunday evening and act on Monday morning. Not a program that needs three follow-on engagements to interpret.
Prototypes don't hold under load.
A demo that works in a slide is a different animal from a system carrying real traffic. We design for the second — architecture, evals, guardrails, tool-use, observability, the failure modes the vendor won't proactively surface — and we tell you honestly which one you have.
Where your team is already building, we sit with them for a working session, read the code, run the evals, and produce a blunt written review of what's production-shaped and what's still prototype.
Written down. Before it's asked.
Governance is not a template. It is a set of specific answers to specific questions the board, the regulator, or the enterprise-customer procurement team will eventually ask. We help you have those answers ready — a use policy the workforce can read, a model-governance framework scoped to actual risk, and a regulatory-posture note your general counsel can build on.
Done well, this is a speed feature: your GC can approve the next initiative in a day instead of a month.
Three principles. Non-negotiable.
Solo, on purpose.
One practitioner runs your file, start to finish. No analyst pool, no junior handoffs, no case number rotating between four inboxes. If you retain us, you retain a person.
Independent of the vendors.
We hold no reseller, referral, or partner relationships with model providers, cloud platforms, integrators, GRC tooling, or system integrators. What we recommend is what we'd deploy ourselves.
Practitioner, not deck-maker.
Every recommendation traces back to a system Adam has designed, shipped, or evaluated in production. Where he hasn't done the specific thing, he says so and either points you at someone who has, or scopes an engagement to figure it out honestly. Judgment sold under someone's own name is worth more than the same advice hidden behind a firm.
Adam Valine. The person who does the work.
Adam runs the practice. Twenty years across product and engineering leadership at SaaS and platform companies, and since 2019 designing and shipping production LLM and agent systems for enterprise operators. Currently AI Strategy Lead at Solutions Plus Consulting; Veil Consulting is the boutique practice where he takes on a small number of independent engagements each year alongside that work.
What you can expect: direct communication, plain-language deliverables, appointments that start on time, and a refusal to sell you anything you don't need. Every engagement is scoped, priced, and delivered by Adam personally — no analyst handoff, no offshore team, no junior on the file.
